How to Choose an AI Strategy Consultant: 7 Questions to Ask Before You Hire

Everyone is an "AI strategist" now. Before you hire someone to guide decisions that affect your budget, your data, and your team, here are the questions worth asking — and the answers that should give you pause.

The AI consulting market has exploded — and so has the range of quality inside it. Marketing agencies, generalist management consultants, and individual contractors have all added "AI strategy" to their service list in the last eighteen months. Some of them are genuinely excellent. Many are running the same playbook they used for digital transformation or social media, with "AI" swapped in. Before you hire anyone to guide decisions that touch your budget, your data, and your team's day-to-day work, these are the questions worth asking.

1. What is their track record — and in what kind of business?

AI strategy advice that works for a 5,000-person enterprise with a dedicated data science team often fails completely in a 50-person business with one overworked IT generalist. Ask for examples of work with businesses your size, in your sector, facing problems similar to yours. A consultant who has only worked with large enterprises — or only with start-ups — may not translate well to your context.

2. Do they start with your business problem or their toolkit?

This is the single biggest tell. A consultant who opens with "have you tried [Tool X]?" before understanding your operations, your customers, or your data is selling a product, not giving advice. The right starting point is always your business problem — reducing response times, improving conversion, freeing up your team's time — with tools selected afterwards, based on fit.

3. How do they handle your data — and who actually sees it?

Any serious AI engagement will touch sensitive information: customer data, financial figures, internal processes. Ask directly how data is handled during the engagement, what tools they use to analyse it, and whether any of your information is used to train external AI models. A consultant who hasn't thought about this hasn't thought about AI risk — which is half the job.

4. What does the engagement actually produce?

"A roadmap" can mean a single slide or a genuinely actionable plan with prioritised use cases, owners, timelines, and cost estimates. Ask to see an example of a deliverable from a past engagement (with client details removed). If they can't show you anything concrete, you're buying a conversation, not a plan.

5. How will success be measured — and when?

Agree on this before the engagement starts, not at the final presentation. Good AI consulting ties outcomes to numbers that matter to your business: hours saved per week, response time reduced, cost per transaction, conversion uplift. If the answer is vague ("increased AI maturity"), push for specifics.

6. Who actually does the work — and what happens after they leave?

In larger firms, the partner who pitches the engagement is rarely the person doing the work. Ask who you'll actually be working with day to day. Just as importantly, ask what happens when the engagement ends — does the knowledge stay with your team, or does it walk out the door with the consultant? The best engagements leave your team more capable than they found it, with documentation, training, and a plan your people can run without ongoing dependency.

None of these questions require technical expertise to ask. They require the same rigour you'd apply to hiring a senior staff member — because in practice, that's what a good AI strategy consultant becomes for the duration of the engagement. The right person will welcome every one of these questions. That, itself, is often the clearest signal of all.
