"How much does AI consulting cost?" doesn't have a single answer — but it isn't a mystery either. Fees are driven by a small number of factors: the scope of the engagement, how long it runs, who's involved, and what you walk away with. Understanding the main pricing models makes it much easier to work out what you actually need, and to spot when a quote doesn't match the scope.

Model 1: Fixed-Fee Workshops

A workshop is typically a one- or two-day, structured session with leadership and key team members, producing a clear output — an AI opportunity map, a prioritised roadmap, or a readiness scorecard. Because the time commitment is fixed and the deliverable is defined upfront, this is usually priced as a flat fee, in the range of a few thousand to the low tens of thousands of dollars depending on the consultant's experience and how much preparation is involved. This is the lowest-risk entry point — useful when you need clarity and direction before committing to anything larger.

Model 2: Scoped Projects

A project has a defined deliverable that takes longer than a workshop to produce — an AI readiness assessment, a use-case business case for the board, or a pilot implementation plan. These typically run from a few weeks to a few months and are priced either as a fixed project fee (based on the scope agreed upfront) or on a time-and-materials basis with a not-to-exceed cap. Costs vary widely based on complexity, but mid-market engagements of this kind commonly fall in the mid five figures to low six figures.

Model 3: Ongoing Advisory Retainers

A retainer is ongoing counsel — typically a set number of days or hours per month, used for things like reviewing AI tool decisions, advising on governance as new use cases emerge, or providing strategic input as your AI programme matures. Retainers are priced monthly and make sense once a business has moved past the initial roadmap and needs continued, informed input without re-scoping a new project every time a question comes up.

What Actually Drives the Number

Within each model, the same factors move the price: the seniority and experience of the people doing the work, how much of your organisation is involved (a session with three leaders costs less to prepare for than one involving ten departments), how much original analysis is required versus applying an existing framework, and whether the engagement includes implementation support or stops at the plan.

How to Choose the Right Model for You

If you're not sure where AI fits for your business and want clarity before spending more, start with a workshop — it's the cheapest way to get an informed outside view and a concrete next step. If you already know roughly where you want to focus but need a rigorous plan, business case, or readiness picture, a scoped project is the better fit. If you're past the planning stage and want ongoing access to expertise as decisions come up, a retainer is more cost-effective than repeatedly commissioning small projects.

The biggest cost risk in AI consulting isn't choosing the wrong price point — it's mismatching the model to the problem. A six-figure transformation project is a poor fit for a business that hasn't yet decided where AI fits. A single workshop is a poor fit for a business that needs hands-on support implementing a complex, multi-system rollout. Start with what you're actually trying to answer, and the right model — and the right price range — tends to follow.
