Most businesses don't have an AI tool problem. They have an AI operating system problem.

Lumii builds the structure, workflows, and internal capability that make AI adoption actually reach the P&L — not just the pilot deck.

Eighteen years inside global technology businesses taught me how these decisions should be made. Lumii exists to do that properly — senior-led, vendor-neutral, and accountable to outcomes.

The problem

Most businesses are not short of AI tools. They are short of an operating system.

The licences get bought. A few people experiment. Six months later there is no thesis about where AI should be applied, no guardrails around the data it sees, no workflow that actually changed, no one accountable, and nothing being measured.

So the pilots stall, the enthusiasm fades, and none of it reaches the P&L. That is not a technology failure — the technology worked. It is a structural one, and structure is fixable.

What I build

The AI Operating System.

Five components that turn isolated AI tools into a coordinated business capability. All five have to be present and connected — four out of five does not deliver four-fifths of the value.

01

The Thesis

The commercial direction. The single answer to "why are we doing this?"

02

The Guardrails

Governance, data classification, sanctioned tools, and the boundaries that make AI safe to scale.

03

The Workflows

AI embedded inside the operating model — not bolted on top of it.

04

The People

Internal ownership, accountable roles, and the capability lift that makes AI stick.

05

The Measurement

Outcomes tracked, learning loops in place, and the discipline of continuous iteration.

What I Do

Six disciplines.
One direction.

AI adoption fails when it's bolted onto broken foundations. That's why the AI Operating System work extends into strategy, customer experience, ecommerce, and MarTech — the disciplines AI actually touches.

03

Digital Strategy

A prioritised roadmap that ties digital investment to business outcomes — the ground AI adoption either builds on or falls through.

04

Customer Experience

The journeys AI touches first. I map where the friction actually sits, then redesign the moments that decide whether a buyer stays.

05

Ecommerce

Platform strategy through to conversion. Where AI meets trading, the operational discipline underneath has to hold.

MarTech Advisory

The right stack, properly integrated — no vendor agenda. AI compounds what your systems already do, including their flaws.

How I work

How the system gets built.

The AI Operating System is what I build. Illuminate → Align → Activate → Accelerate is how I build it.

01

Illuminate

A rigorous audit of your digital landscape, AI readiness, and growth constraints — revealing where the real opportunities sit.

02

Align

Insight becomes a shared roadmap your leadership team can execute against — with real buy-in, not passive agreement.

03

Activate

Strategy becomes working capability. I implement alongside your team, starting with one high-value use case and building out.

04

Accelerate

Measurement frameworks and review cadences that keep the value compounding long after the initial work is done.

Who I Help

Built for the ambitious.

I work with mid-market businesses and established teams where AI has become a leadership question rather than a tooling one — most often in these four.

AI adoption, analysed

How the largest businesses in the world are actually deploying AI.

Klarna, Goldman Sachs, Microsoft, Walmart and others have published what their AI programmes did, what changed, and what it cost them. I read that record closely and break down the patterns — what transferred, what didn’t, and what a mid-market business should take from each.

These are published enterprise programmes I analyse — not Lumii clients.
